Days inventory outstanding (DIO): average days cash is held in inventory before sale.
Days sales outstanding (DSO): average days required to collect customer receivables.

How much cash can a shorter cycle release?
The cash effect should be calculated component by component, because receivables are tied to sales while inventory and payables are usually tied to cost of goods sold.
Illustrative planning scenario: a distributor has annual credit sales of $3.65 million and annual cost of goods sold of $1.825 million. That equals $10,000 of sales per day and $5,000 of cost per day using a 365-day year. Management tests changes that preserve customer service and comply with supplier terms.

Interpretation: the $135,000 is a derived planning estimate, not revenue or profit. It represents less cash committed to inventory and receivables plus more cash retained through valid supplier terms. Taxes, bad debts, seasonality, minimum inventory, deposits, and financing covenants could change the realized result.
How do you improve the cash flow cycle without damaging the business?
Improve one operational driver at a time, measure the cash effect, and test the result against service, margin, supplier, and risk constraints.
Build a clean baseline. Calculate monthly DIO, DSO, DPO, and the cash conversion cycle from consistent ledger data. Reconcile the balances to the financial statements and separate unusual transactions.
Segment before acting. Break inventory by SKU velocity and margin, receivables by customer and aging bucket, and payables by supplier and contractual terms. Averages can hide the small number of accounts causing most of the delay.
Choose operating levers. Examples include smaller or more frequent purchase batches, reorder points tied to demand, deposits or milestone billing, faster and accurate invoicing, automated reminders, credit limits, dispute resolution, and negotiated supplier terms.
Connect cycle days to dollars. Convert each proposed day change into a working-capital effect using matching daily sales or cost. Include implementation cost, lost discounts, service-level risk, and financing cost.
Run a rolling cash forecast. Translate the cycle assumptions into dated receipts and payments, compare forecast with actual results, and update the assumptions when customer behavior, demand, or supplier terms change.
A practical operating dashboard should pair the cycle with measures that prevent false optimization: fill rate or stockout rate, overdue receivables, bad-debt expense, gross margin, supplier disputes, early-payment discounts, minimum cash, and forecast variance. The cycle is a timing metric; it is not a complete score of business quality.
Is a shorter cash flow cycle always better?
No. A shorter cycle is beneficial only when the change does not sacrifice profitable sales, reliable delivery, credit quality, supplier stability, or valuable payment discounts.
For example, an inventory increase may be rational when it supports confirmed demand, protects against a supply disruption, or preserves a service promise. CDW’s 2026 filing reported a one-day increase in inventory days linked to higher customer-driven stocking positions, while changes in receivable and payable days reflected collection, payment, and transaction timing. That illustrates why the headline cycle must be interpreted alongside its operating cause, not optimized mechanically.

Can the cash conversion cycle be negative?
Yes. A negative result means the business collects from customers before it pays suppliers on average. This can be structurally attractive, but the result still depends on stable demand, enforceable supplier terms, refund exposure, and the quality of the underlying margins.
What should a service business track if it has no inventory?
Focus on the time between paying labor and project costs and collecting customer cash. Track billing lag, unbilled work, DSO, deposits, milestone payments, payroll timing, subcontractor terms, and project-level cash contribution. DIO may be zero or irrelevant.
How often should the cycle be reviewed?
Monthly measurement is a useful baseline for most businesses, while a weekly or daily cash forecast is more appropriate during rapid growth, seasonality, a turnaround, or a liquidity constraint. Review the cycle using both a current period and a trailing trend so one unusual invoice or purchase does not drive the conclusion.
