Simple payback can understate the real calendar time because the business does not generate steady cash from day one. A model may calculate 1.75 years using mature annual cash flow, yet the actual recovery can take 2.5-3 years after a six-to-twelve-month sales ramp. Churn, technician turnover, a vehicle replacement, or delayed commercial invoices can stretch it further.
Payback is most sensitive to four assumptions: average price, route-hour revenue, direct labor percentage, and recurring churn. A 10% price improvement on the same route can add more free cash than a 10% increase in distant low-margin accounts. Likewise, reducing callback rate from 7% to 3% releases technician capacity without buying another vehicle.
Final investment test
The business is financially attractive when recurring contracts produce reliable contribution, the route can be delegated, cash reserves cover service disruptions, and free cash remains after paying the owner fairly. It is unattractive when profit depends on unpaid owner labor, distant one-off jobs, or deferred maintenance.
The practical one-liner: a fast spreadsheet payback is useful, but a resilient route is what actually returns the cash.
