The first financial decision is not acreage. It is the product. A farm that sells raw nopales by the crate has a very different cost structure from a nursery that ships potted collector plants, and both are different from a fruit operation selling prickly pears, syrup, or frozen pulp. Treating all three as one business usually produces a misleading forecast.

Drainage deserves more attention than the water bill. University of Arizona guidance warns that excess moisture and standing water can promote rot, especially in cool dormant periods, while established desert cacti may need relatively infrequent irrigation. Harvesting, de-glochiding, trimming, grading, packing, and loading can consume more cash than field inputs. The quick test is cost per saleable pound, not cost per planted acre. If an extra harvest produces 2,000 pounds but requires 160 labor hours, $500 of packaging, and $400 of delivery, the incremental cost may exceed the price a wholesale buyer will pay. A low-input crop can still be a high-handling business.
Revenue Comes From Pads, Fruit, Plants, and Value-Added Products
Price varies more by channel than by crop. On July 10, 2026, USDA terminal-market reports showed 35-pound crates of Mexican nopales at $18 in Los Angeles and roughly $20-$24 in Chicago. That is about $0.51-$0.69 per pound at the terminal level before a U.S. grower accounts for packing, freight, commission, and buyer deductions. The strongest farms also match product to harvest timing. Tender young pads can be sold repeatedly through a long warm season, fruit creates a seasonal spike, and nursery stock can fill part of the winter revenue gap. That diversification is useful only when the sales channels are real. Acreage alone does not create break-even. What matters is saleable output times net price, less variable handling cost. A three-acre pad block with repeat restaurant buyers may outperform ten acres sold into a low-price wholesale channel. Yield assumptions need restraint. UC's plant-level harvest figures show what established plants can produce under warm, well-managed conditions, but a commercial budget must include non-bearing plants, inaccessible pads, fruit thinning, grading losses, pests, and demand limits. Labor, Packout, and Channel Mix Determine Owner Earnings
Owner income is not revenue and it is not the accounting profit shown before financing. A working owner may receive two economic returns: compensation for doing the farm manager's job and a return on invested capital. To compare the business fairly, include a market-rate owner wage in labor expense, then add it back when calculating seller's discretionary earnings. After that, subtract debt service, taxes, replacement capital, and the cash reserve needed for the next crop cycle.

The conservative case shows an important truth: an owner can work all year and still create little distributable cash if price, packout, or demand is weak. The upside case requires more than high yield. It assumes repeat buyers, premium direct sales, better labor productivity, and enough cold or nursery capacity to avoid dumping product at harvest.

The income statement can show a profit while the bank account shrinks. Planting material, irrigation, and establishment labor are paid before meaningful sales. Later, harvest crews and packaging are paid weekly, while a wholesale buyer may pay 15 to 45 days after delivery. A nursery line creates a second cash trap because plants may sit for months before sale.

For a five-acre farm, a reasonable opening reserve might equal three to six months of cash operating expenses, or roughly $25,000-$75,000 depending on payroll and the sales ramp. Add more if buyers require packaging inventory, if the farm processes fruit, or if a late freeze can delay production. Value-added products are especially cash hungry because the farm pays for labor, ingredients, bottles, labels, and storage before receiving the retail or distributor payment.

The compliance path depends on whether the farm sells food, live plants, or processed products. Fresh nopales and fruit can bring the operation under produce-safety requirements, while potted cactus sales may require a nursery license and plant inspections. A farm that makes juice, syrup, jelly, or frozen pulp can trigger additional state and local food-processing rules.
Check zoning and water rights. Confirm agricultural use, on-farm retail, packing structures, employee facilities, signage, wells, and wastewater before signing a lease.
Review the Produce Safety Rule. FDA standards address growing, harvesting, packing, and holding produce for human consumption. Coverage and exemptions depend on sales and market channels; use the current FDA Produce Safety Rule rather than an old threshold copied into a static plan.
Verify nursery licensing. California, for example, requires a license to sell nursery stock for planting, propagation, or ornamentation. The California nursery program shows why state-specific review is necessary.
Do not build inventory from wild collection. Arizona restricts removal and commercial transport of protected native plants without landowner permission and permits. Review the Arizona native plant rules or the equivalent in the farm's state.

The calendar matters. If the farm spends $150,000 in year one but does not reach $35,000 of annual free cash flow until year three, the real payback is not 4.3 years from the first planting. A simple ramp might produce negative $25,000 in year one, $5,000 in year two, $25,000 in year three, and $35,000 thereafter. Under that path, cumulative payback may stretch beyond seven years.
Payback also changes by crop choice. UC Cooperative Extension has described pitahaya, another cactus crop, as requiring substantial establishment investment, with older California materials citing roughly $15,000-$25,000 per acre and strong returns only when yield and quality are sustained.
