The practical rule is simple: build a monthly cash budget before you fall in love with the location. A store can be profitable on an annual P&L and still feel cash-starved if payroll, rent, inventory replenishment, and debt payments bunch up before card deposits settle.
Where Does Convenience Store Revenue Come From?

A new store should not assume national average traffic on day one. A better ramp might model 45%-60% of mature volume in the first quarter, 65%-80% by the second half of year one, and maturity in year two or three, depending on visibility, fuel pricing, brand strength, and whether the store has a strong food or beverage reason to visit.
Fuel, Foodservice, and Basket Size Drive Margin More Than Sales Volume
Fuel is a traffic engine, but it is not a high-margin retail product once costs are included. NACS says the gross margin on gasoline in 2025 was 39.7 cents per gallon, with retailer expenses to sell fuel around 20-25 cents per gallon and credit card fees around 8 cents per gallon. The same NACS fuel facts page also notes card use at the pump is widespread, which makes card fees a core cost, not a minor line item.

If a store sells 80,000 gallons per month and keeps a net fuel contribution of $0.15 after card fees and fuel operating costs, the fuel side contributes about $12,000 before shared overhead. That is useful, but it may not cover payroll by itself.

If inside sales are $160,000 per month at a 36% gross margin, inside gross profit is $57,600. Moving the mix toward coffee, fountain, hot food, and packaged beverages can change profitability faster than chasing low-margin volume.
Public-company data tells the same story. In a fiscal 2025 SEC-filed release, Casey’s reported an inside margin of 41.5% for the year and a fuel margin of 38.7 cents per gallon, excluding credit card fees, on its fiscal 2025 results. Casey’s is a large, sophisticated operator, so an independent store should not copy those margins blindly. Still, the comparison is useful because it shows why inside margin management, foodservice execution, and fuel cents per gallon must be separate drivers in the model.

How Do You Calculate Break-Even Sales for a Convenience Store?
Break-even for a convenience store should be calculated with contribution margin dollars, not total revenue. Fuel revenue can make the store look large while contributing a relatively small amount per gallon. Inside sales, especially foodservice and beverages, usually create a much larger share of gross profit.

This example shows why break-even can be sensitive to small changes. A 2-point inside margin miss on $160,000 of monthly inside sales is $3,200 less gross profit. A $0.03 per gallon fuel margin miss on 80,000 gallons is another $2,400. Together, that can remove most of the base-case surplus.

Price the cost of each license and renewal, but also model the labor needed to stay compliant.

The SBA says 7(a) loans can be used for real estate, working capital, equipment, supplies, and changes of ownership, with a maximum loan amount of $5 million, according to its 7(a) loan page. SBA 504 loans are more focused on long-term fixed assets such as land, buildings, and certain equipment, and the SBA 504 page specifically says 504 loans cannot be used for working capital or inventory.
Store-only lease or conversion
Often needs owner equity, an SBA 7(a) or bank term loan, equipment financing, and a line of credit. The lender will care about lease term, collateral, owner experience, and whether working capital is enough for the ramp.
Fuel site with real estate

Payback can look better on paper when the model ignores maintenance capital expenditures. Coolers fail, POS systems need upgrades, signage ages, food equipment wears out, and fuel sites carry tank and forecourt risks. A reasonable model reserves cash for replacement instead of assuming every dollar of EBITDA can be distributed.
Shorten payback by improving high-margin inside sales, not by underfunding payroll or maintenance.
