A good model separates simple repeat lots from high-complexity work. If a shop averages everything into one fee, the easiest jobs subsidize the hardest ones and management cannot see which client relationships actually earn money. Keep rough purchases outside the operating-expense table. Rough is inventory and becomes cost of goods sold when the related polished stone sells. Mixing it with payroll and rent makes the income statement hard to interpret and hides inventory days.
Yield, Cut Grade, and Throughput Determine Margin
A workshop does not maximize profit by preserving the most weight at any cost. The better decision is the polished outcome with the highest expected market value after considering shape, clarity, color, cut quality, demand, grading fees, and time. A heavier finished stone with weak proportions or a hard-to-sell shape can be worth less than a lighter stone with a stronger cut and cleaner market category.

The conservative case shows why an owner can work full time and still have no safe distribution. The business may need the owner’s labor, but that labor should be included as market-rate compensation before judging investment returns. How Much Working Capital Is Tied Up in Rough and Finished Stones?
A merchant manufacturer can be profitable on paper and still run out of cash because it pays for rough before cutting, grading, selling, and collecting. The cash cycle may include deposits to suppliers, international shipping, customs processing, production, lab turnaround, sales approval, consignment, and customer payment terms. Crime is a real balance-sheet issue. The Jewelers’ Security Alliance reported $142.5M in losses from crimes against U.S. jewelry firms in 2024. Its annual crime report supports budgeting for layered security rather than treating alarms and insurance as optional overhead.
Disclosure controls matter too. The Federal Trade Commission says sellers must clearly describe laboratory-created and simulated diamonds so customers are not misled. The FTC jewelry advertising guidance should be reflected in intake records, invoices, marketing, and staff scripts.
Dealers may also fall under anti-money-laundering requirements. Simple payback ignores the time value of money, taxes, terminal value, and changes in working capital, so the full model should also calculate debt-service coverage, free cash flow, and a discounted return. Rough inventory may retain value, but it is not cash and should not be treated as risk-free recovery of capital.
