Retail readiness also affects revenue timing. Products sold through retail usually need valid item identification and barcode data. What Monthly Costs Control Direct Store Delivery Margins?
Inventory is the dominant cash outflow, but the expense that surprises founders is often route labor. A driver/sales worker is not simply a driver. The job includes selling, order decisions, loading, unloading, receiving paperwork, shelf work, credits, and customer communication. Break-even is driven by contribution margin, not gross sales alone. In a DSD route, variable costs include product purchases, stales, promotional deductions, payment fees, and the truly variable portion of mileage and labor. Fixed or semi-fixed costs include the truck payment, minimum route payroll, warehouse rent, insurance, software, route-rights debt, and administration.

What this estimate hides is capacity. A route can be above accounting break-even but unable to add another store without a second vehicle or driver. That creates a step cost. Track deductions separately. Do not bury shortages, promotions, price disputes, and stales in one net-sales line.

How Much Can the Owner Realistically Take Home?
Owner income is not revenue, gross profit, or even EBITDA. Cash must cover product, payroll, vehicle expense, warehouse cost, insurance, tax deposits, debt service, maintenance capital, working-capital growth, and a reserve for breakdowns and claims. Only then is a draw safe.
The scenarios below assume the owner works full time in route management and may also drive. If the owner wants a passive investment, subtract a market-rate route manager or replacement driver before treating the residual as investment return. As a large-company comparison, Utz reported a 25.4% gross profit margin in its first quarter of 2026 while also carrying substantial selling, distribution, marketing, and administrative costs. Add back owner wages only when comparing the business with a salaried job. Do not add them back when valuing a route that must hire a replacement driver.
The clean takeaway is that a base route can support a solid working-owner income, but the conservative case may pay less than an employed driver role after the owner’s capital risk is considered. That comparison should shape the purchase price.
What Funding Structure Fits Vehicles, Inventory, and Route Rights?
The asset mix argues for more than one financing tool. A truck has a useful life and collateral value, so a term loan or equipment lease can fit it. Inventory and retailer receivables turn over repeatedly, so a revolving line of credit is a better match. Route rights may be financed by the seller or supplier because conventional lenders can discount their collateral value, especially when transfer requires supplier approval.
The SBA’s 7(a) program can support working capital, equipment, supplies, real estate, refinancing, and ownership changes, subject to lender underwriting and eligibility. Confirm the legal operating model. Decide whether the business is a private carrier moving its own goods, a for-hire carrier, an independent distributor, or a commissioned route.
