A distillery can be a modest local operation or a capital-heavy manufacturing and hospitality business. The difference is not the size of the still alone. It is the combination of site work, fire protection, electrical service, steam or hot-water systems, fermentation capacity, bottling, bonded storage, tasting-room build-out, and enough cash to survive the sales ramp.
For planning purposes, a small production distillery with a tasting room often needs about $1.0M-$3.9M before contingency. A very lean operation that buys sourced spirit, uses a small leased facility, and outsources some packaging may come in below that range. A whiskey-led project with a larger barrel program, real estate, a restaurant, or automated bottling can exceed $5M quickly.

The latest Craft Spirits Data Project summary from ACSA and Park Street shows why founders should avoid thin capitalization. U.S. craft spirits volume fell 6.1% in 2024, value fell 3.3%, and average annual reinvestment per producer was still about $288,900. That reinvestment figure is not a startup-cost benchmark, but it shows that capital needs continue after opening.

Route to Market Determines the Margin
A distillery does not have one gross margin. It has a portfolio of channel margins. A bottle sold across the tasting-room counter may produce more than twice the contribution dollars of the same bottle sold through a distributor, even though the production cost is identical.
The three core channels are direct on-premise sales, wholesale through the three-tier system, and business-to-business work such as contract distilling or private-label production. Each channel creates a different mix of price, labor, commissions, freight, accounts receivable, and customer-acquisition cost.

Distribution is especially difficult for small producers. In an ACSA survey on market access, 72% of respondents were seeking distribution in at least one state, 51% had been turned down, and 79% of distilleries with distribution relationships said viable alternatives were not available. That means “we will get a distributor” is not a bankable sales assumption.

These are planning assumptions, not universal industry benchmarks. Product age, packaging, state taxes, freight, and distributor terms can move the result materially.
What Does a Bottle Really Earn After Tax and Channel Costs?
The most useful unit economics start with the net amount the distillery receives, not the shelf price. A $49.99 bottle at retail does not mean the producer earns $49.99. Retailer and distributor margins, state taxes or control-state markups, freight, promotions, and breakage sit between shelf price and producer revenue.
At the category level, the ACSA and Park Street market summary reported $7.58B of 2024 craft spirits retail sales across 12.7M nine-liter cases. Dividing value by volume gives roughly $597 per case, or about $49.75 per 750 ml bottle. That is a broad retail-value ratio. It is not the distiller’s net selling price.
A 750 ml bottle equals about 0.198 U.S. gallons. At 80 proof, it contains about 0.158 proof gallons. Under the reduced federal rate of $2.70 per proof gallon for eligible removals within the first 100,000 proof gallons, the federal excise tax is about $0.43 per bottle. How Large Are Monthly Operating Costs?
A distillery’s fixed cost base arrives before demand is proven. Production labor, rent, insurance, utilities, software, compliance, sales salaries, and debt service continue even when a distributor orders slowly or the tasting room has a weak month.
Labor deserves special attention because the business mixes manufacturing, warehousing, sales, and hospitality. The May 2025 national occupational wage data reported mean pay of about $22.08 per hour for food batchmakers, an adjacent production occupation. A distillery should model higher fully loaded rates for experienced distillers, managers, compliance staff, and workers in expensive metros, then add payroll taxes, workers’ compensation, benefits, overtime, hiring, and training.

How Do Production, Aging, and Inventory Shape Cash Flow?
A distillery can report accounting profit and still run out of cash because production happens before sales. Glass may be purchased by the pallet, labels by the thousand, grain before the run, and barrels years before the whiskey is ready. Wholesale customers may pay 30-60 days after shipment, while payroll and rent are due now.
The core cash-cycle equation is simple: cash is tied up from ingredient purchase through production, storage, bottling, shipment, and collection. For unaged products, the cycle may be measured in weeks or months. For straight whiskey, the cycle can run for years, and evaporation reduces sellable volume during aging.

A whiskey program should usually hold more than exactly one year of expected depletion at the target age. A 1.2x-1.5x planning coverage gives room for forecast error, batch variation, and growth, but it also consumes more cash.
Where Is Break-Even, and What Drives Profitability?
Break-even is not a case-count target until the contribution margin is known. A direct bottle, a wholesale bottle, a cocktail, and a contract-production batch each contribute different dollars toward fixed costs. The right model converts the sales mix into a blended contribution margin.
Suppose annual fixed cash costs are $1.2M and the blended contribution margin is 55%. Break-even revenue is about $2.18M. If the blended net revenue per 750 ml bottle-equivalent is $28, the business needs roughly 77,900 bottle-equivalents, or about 6,500 nine-liter cases. Hospitality, tours, and events can lower the required wholesale case volume because they usually contribute more dollars per unit.

Tax timing matters too. Eligible small taxpayers can file federal alcohol excise tax quarterly when expected annual liability is not more than $50,000 and the prior-year test is met; very small taxpayers may qualify for annual filing. What Can Owner Earnings Realistically Look Like?
Owner income is not revenue, gross profit, or EBITDA. A working owner may receive a market salary through payroll, but distributions should come only after debt service, taxes, maintenance capital, insurance deductibles, minimum cash, and the next production cycle are funded.
Because the craft category contracted in 2024, the owner-earnings model should include a slow-ramp case rather than assuming immediate national distribution. The same ACSA market summary reported that home-state sales represented 48.5% of craft spirits sales in 2024. For many smaller producers, local strength is more controllable than national shelf placement.

A founder should also decide whether owner labor is included at market pay. Leaving out a $100,000 general-manager salary can make a small distillery look profitable when it is actually buying the owner a demanding job without a return on invested capital.
Which KPIs Show Whether the Distillery Is Healthy?
The best KPIs connect daily operations to the financial model. Production staff should see yield and loss. Sales staff should see depletion and contribution by account. Hospitality managers should see revenue per visitor and labor per open hour. The owner should see working capital, debt coverage, and cash runway.
Safety belongs in the financial dashboard because one incident can stop production, raise insurance costs, and threaten the business. OSHA’s flammable-liquids standard expressly defines a distillery and governs storage and handling conditions. Near misses, overdue inspections, and open corrective actions should be tracked with the same discipline as cases sold.

How Should a Distillery Be Opened and Funded?
The opening sequence should protect capital. The founder’s first job is not to order a still; it is to prove that the proposed site, state laws, local customer base, and route to market can support the required sales volume.
At the federal level, the TTB distilled spirits plant application has no application or maintenance fee. The real cost is producing a complete package, controlling the premises, and meeting state and local requirements. TTB requires entity documents, lease or ownership evidence, signing authority, and a premises diagram showing bonded areas, doors, storage, and tasting-room or retail space where applicable. TTB’s posted processing statistics showed an average of 41 calendar days for original DSP permits in May 2026, but that is not the whole project schedule. Incomplete applications, state review, construction, fire approval, and local hearings can extend opening materially. State rules differ, so use the TTB directory of alcohol authorities to verify the jurisdiction before the site is locked in.
Funding structure
A sensible capital stack matches the life of the asset. Owner equity and patient investor capital are best for startup losses, brand development, and aged inventory. Long-term equipment or real-estate debt can fund assets with durable collateral. A working-capital line can bridge receivables and packaging orders, but it should not permanently fund losses.

SBA 7(a) loans can finance a broad mix of business uses up to $5M, and the SBA’s 2026 policy allows qualified borrowers to combine up to $5M of 7(a) financing with up to $5M of 504 financing. What Payback Period Is Realistic, and How Does the Financial Model Connect?
Payback should be measured on cash available after maintaining the operation, not on EBITDA alone. A distillery that reports $500,000 of EBITDA but needs $150,000 for debt service, $100,000 for barrels and replacement equipment, and $75,000 for working-capital growth does not have $500,000 available to repay the original investment.

This flow is why founders often use a financial model, business plan, and lender-ready assumptions schedule before committing to the site. The model should be monthly for at least three years and annual thereafter. It should include separate channel economics, proof-gallon inventory, maturation dates, excise-tax timing, debt amortization, depreciation, cash taxes, maintenance capital, and a 13-week cash view for the first operating year.
The biggest sensitivity is rarely one line. A five-point gross-margin miss, a six-month permit delay, and a three-month distributor payment cycle can combine into a much larger funding gap than any one factor suggests. Stress-test them together.
