What this estimate hides is timing: $1 million spent over twelve months is easier to finance than the same amount due before the first customer can be billed.
Which Monthly Costs Control FTZ Profitability?
An FTZ operator has a warehouse cost structure with a compliance layer on top. Occupancy, payroll, and technology are mostly fixed or step-fixed. Handling labor, packaging, drayage, and some transaction costs vary with volume. That means low utilization is painful: the facility can look busy while still failing to cover the fixed platform.

How Much Can the Owner Earn?
Owner income is not revenue and it is not EBITDA. An owner who also serves as general manager should separate market-rate compensation from return on invested equity.

What Payback Period Is Realistic?
Payback should be calculated on the owner’s actual invested cash, not the total project budget if debt financed part of the launch. It should also use cash available after debt service, taxes, maintenance capital, and working-capital growth. EBITDA-based payback is usually too optimistic for a warehouse platform with equipment and receivables.

Payback stretches when approval or activation takes longer than expected, the first customer delays its import program, a large account negotiates free implementation, tariff changes reduce savings, or warehouse occupancy grows without enough handling and administration revenue. It can also stretch when the founder reinvests in a second site before the first one has returned capital.
Model the ramp month by monthA three-year “annual average” can hide twelve months of losses. Use monthly assumptions for active users, pallets, movements, transaction counts, labor, DSO, debt draws, and cash reserves through at least the first 24 months.
Practical one-liner: an attractive steady-state margin does not guarantee a short payback because the owner finances the ramp before receiving the return.

For a third-party operator, keep both sides: the customer must save money, and the operator must earn enough margin. Practical one-liner: the model works only when the client’s benefit and the operator’s profit are positive at the same time.
