Funding and production decision. Finalize the funding goal from net cash needs, not gross manufacturing alone. Lock the component list, approve samples, and release the factory deposit only when funding, compliance, and fulfillment plans are documented.
Months 13-20
Manufacturing, freight, and delivery. Maintain milestone controls, inspect samples, update landed cost, reserve cash for the balance and freight, and keep backer support staffed. Delay owner withdrawals until delivery obligations are substantially complete.
Months 18-30
Retail expansion and catalog decision. Track sell-through, returns, channel contribution, and inventory turns. Reprint only when reorder evidence supports it, and fund the next title from a deliberate reserve rather than from unpaid taxes or fulfillment cash.
The timeline can be shorter for a simple card game and longer for a miniature-heavy project, but the financial gates should remain. First prove the game works. Then prove customers care. Then prove the unit economics. Only after those steps should the founder scale inventory and fixed overhead.
Final decision test
Before approving production, confirm five numbers: net cash available after platform fees, landed cost per copy, weighted contribution per copy, break-even copies, and minimum cash balance at the worst point in the cycle. If any of those depends on an optimistic assumption with no evidence, the project is not financially ready.
