Suppose an engineer costs $145,000 after salary, payroll taxes, benefits, training, and equipment. At 1,300 billable hours and a target direct labor ratio of 55%, the floor is about $203 per hour: $145,000 ÷ 1,300 ÷ 55%. Quoting $150 may win work, but it leaves little room for project management, sales, bench time, and owner profit.
The ranges above are planning assumptions, not universal market averages. Rate cards should be tested against local wage levels, specialization, project risk, client size, travel, and the value of the system being changed. Overtime risk also belongs in the model. The Department of Labor notes that job title alone does not determine whether a computer employee is exempt from overtime; duties and compensation tests matter. Where Is Break-Even for a Small Systems Integrator?
Break-even depends on contribution margin, not revenue alone. Hardware-heavy deals can produce impressive top-line sales while adding little cash. Service-heavy work usually contributes more per revenue dollar, but only when engineers are billable and the firm controls scope.
With $78,000 of fixed monthly cost and a 58% contribution margin, break-even revenue is about $134,500: $78,000 ÷ 58%. If contribution margin falls to 48% because of discounts, excess contractor use, or hardware mix, break-even rises to $162,500 even though the team size has not changed.

This quick math must be reconciled to capacity. If the team has 1,200 available delivery hours per month, 64% utilization can support 769 billed hours. But a project manager, owner, or sales engineer may have fewer billable hours than a delivery specialist. Build capacity by role, not by headcount.
A useful sensitivity rule: every five-point drop in contribution margin raises break-even by roughly 9%-12% around this range. That is why discount approval, change-order discipline, and engineer utilization deserve weekly attention.
How Much Can the Owner Realistically Earn?
Owner earnings are not revenue, gross profit, or EBITDA. The owner can safely take cash only after direct labor, subcontractors, product cost, payroll, insurance, software, sales expense, taxes, debt service, replacement equipment, warranty exposure, and working-capital reserves are covered.
The scenarios below are transparent planning cases, not claims about average income. They assume the owner’s market-rate salary is not already included in payroll. If the owner works as the lead architect and receives a salary through payroll, reduce the potential distribution accordingly.
A profitable income statement can still support no owner draw when accounts receivable grows faster than cash collections. In the base case, $210,000 is available only if project deposits, receivables, and vendor payments behave as modeled.
Owner earnings improve fastest when the firm raises realized rates, standardizes delivery, converts one-time projects into recurring support, and reduces nonbillable rework. Chasing product revenue without margin can make the firm look larger while making the owner poorer.
Cash Cycle and Working Capital Can Decide Survival
The systems integrator often pays technical staff every two weeks, pays cloud or hardware vendors before delivery, and collects the client 30-60 days after invoice approval. That timing creates a working-capital requirement even when the project is profitable.

A monthly profit-and-loss statement arrives too late to prevent most project losses. Weekly operating data should show whether the firm is selling enough work, staffing it efficiently, billing at the expected rate, protecting scope, and collecting cash.
The target ranges below are planning rules for a small U.S. integrator, not universal published benchmarks. Specialization, project length, subcontractor mix, product resale, and client segment can justify different thresholds. What matters is consistency between the KPI and the financial model.

The sequence matters because each step should release capital only after the previous assumption is validated. Buying tools, hiring engineers, and pursuing every technology stack at once creates fixed cost before the firm has a repeatable offer.

An integrator targeting federal contracts must register in the System for Award Management. Match each financing source to the asset or cash gap it supports: owner equity for setup and early sales, deposits for client-specific purchases, a line of credit for receivables, equipment financing for durable hardware, and term debt only when recurring cash flow can cover payments.

SBA-guaranteed loans can support working capital and fixed assets, although use restrictions and underwriting vary by program and lender. Payback measures how long the business takes to return the initial cash investment from cash flow that is genuinely available for payback. It should not use accounting profit before debt service, taxes, replacement equipment, or reserve requirements.

The most useful sensitivity test changes four assumptions together: realized bill rate, billable utilization, project gross margin, and days sales outstanding. A 10% rate shortfall plus a ten-point utilization miss can turn a two-year payback case into a four-year case, even when sales volume looks respectable.
