How the Financial Model Connects the Whole Business
A useful motorcycle-shop model is not a collection of separate spreadsheets. Startup investment determines the funding need. Funding creates interest, principal payments, collateral requirements, and covenants. Inventory purchases determine available selection, floorplan debt, interest, and days supply. Pricing and unit volume drive vehicle revenue. Gross profit per unit, F&I penetration, parts attachment, and service labor create the contribution that pays fixed costs. Working capital determines whether accounting profit becomes cash.

Run sensitivities that reflect real dealer decisions

Price and discount: test a 2%-3% reduction in vehicle gross profit, not only a sales-volume decline.

Inventory turn: increase days supply by 20-30 days and calculate added interest, curtailments, and markdowns.

Service utilization: reduce billed hours per technician by 10% and measure the effect on labor gross profit and reconditioning speed.

F&I: lower net income per retail unit and add a chargeback reserve.

Seasonality: move a portion of spring sales into later months and test whether the cash reserve still covers payroll and floorplan obligations.

The model should also distinguish a new shop from an acquisition. An existing dealership can be evaluated with normalized seller's discretionary earnings or EBITDA, but inventory is often priced separately and must be audited for age, condition, title status, and true market value. Add working capital, transaction fees, facility upgrades, and post-close inventory cleanup to the purchase price before calculating the investment return.
Finally, treat the forecast as a control system. Replace assumptions with actuals every month, explain price-volume-mix variances, update the 13-week cash forecast weekly, and reforecast the year after peak season. The goal is not to predict every motorcycle sale perfectly. It is to see early when the store's unit economics, inventory cash cycle, staffing, or debt load no longer match the plan.
Practical one-liner: the dealership is healthy only when sales, gross profit, inventory turn, debt coverage, and cash all tell the same story.
