The low-inventory model still needs cash
A fulfiller may advertise no minimums and no inventory commitment, but the seller can still pay production and shipping before the marketplace releases customer funds. The official Printful pricing explanation notes that base cost includes the blank product, one print placement, and fulfillment, while shipping, taxes, extra placements, labels, and branded inserts can add to the order. The practical one-liner is simple: no inventory does not mean no working capital.

Monthly cost should be divided into three buckets: fixed overhead, order-level variable cost, and growth spending. Founders get into trouble when they call advertising “optional” even though the revenue forecast assumes paid traffic, or when they treat their own design and support time as free.

Software cost is usually small compared with marketing and labor, but it should still be modeled accurately. For example, the official Shopify pricing page lists its Basic plan at $29 per month when paid yearly and a starting online card rate of 2.9% plus $0.30. Printful’s own article on custom-shirt economics says one entry-level shirt starts at $9.07 and that many custom shirts fall between $11 and $15 after production, shipping, and transaction fees. How Many Orders Are Needed to Break Even?
Break-even should be calculated with contribution margin, not gross sales. The SBA’s break-even calculator expresses the unit formula as fixed costs divided by price minus variable cost. The simple division can make payback look faster than reality. A $25,000 investment divided by $24,000 of annual cash suggests 12.5 months, but that assumes the business earns the full annual amount immediately.
