Revenue is not one number. The useful model separates parts, installation labor, tuning, fabrication, shipping, and any wholesale or dealer work. Each stream has a different gross margin, return rate, capacity limit, and cash cycle. A shop that sells $170,000 in a month could lose money with a parts-heavy mix or earn a healthy operating profit with the same sales and a stronger labor contribution.
As an adjacent benchmark, performance aftermarket brand owner Holley reported a 43.4% gross margin for 2025 in its Form 10-K, up from 39.6% in 2024. Holley is a manufacturer and large multi-channel brand, not a local shop, so its margin is not a direct target. It is useful because the filing shows how pricing, freight, warranty costs, quality, inventory discipline, and obsolete-product charges affect aftermarket gross profit.
For parts, calculate landed cost as supplier price plus inbound freight, tariffs or surcharges, handling, and expected warranty or return leakage. A $1,000 item purchased for $680 does not produce a 32% gross margin if it also carries $35 inbound freight, $30 card expense, and a 3% expected return allowance. Those costs reduce the contribution available to pay payroll and rent.
For installation, the posted labor rate is only half the story. A technician paid for 40 hours but billing 26 creates a much higher labor cost per sold hour than one billing 34. Estimate the loaded technician cost, divide by expected billed hours, then add the gross profit required for supervision, rework, tools, insurance, and the bay. Package pricing can work well, but the model should still show the labor hours and part margin inside each package.
Break-even is the point where gross profit and other contribution cover fixed operating cost. The SBA break-even guidance expresses the sales-dollar formula as fixed costs divided by contribution margin. For a mixed shop, contribution margin should be calculated after product cost, direct technician labor, payment fees, shipping subsidies, sales commissions, and expected returns.
That result is only the accounting break-even. A lender-ready model should also calculate cash break-even after principal payments, owner minimum salary, tax deposits, and a maintenance reserve. If those items add $11,000 per month, the cash target at the same 45% contribution margin rises by about $24,445 of monthly sales.
A $145,000 target becomes more useful when converted into orders and billed hours. One possible monthly mix is $85,000 of parts at a $1,250 average parts invoice, $48,000 of installation labor at a $160 effective labor rate, and $12,000 of tuning or diagnostic work. That requires about 68 parts invoices, 300 billed labor hours, and perhaps 24 tuning sessions averaging $500.
Run the break-even calculation by month, not only for the year. Weather, racing calendars, tax-refund season, holiday spending, and local events can shift performance demand. A shop may be profitable for the year but still need a line of credit to bridge two slow months.
Specialty inventory is dangerous because it can look valuable while becoming harder to sell. New vehicle generations, discontinued platforms, revised calibrations, vendor changes, and customer tastes can make a part obsolete. Holley's filings describe inventory reserves for excess, obsolete, or impaired products; a small shop faces the same problem without the same purchasing scale.
The IRS small-business tax guide notes that inventory is valued at the beginning and end of the tax year to determine cost of goods sold. Operationally, the owner should review it much more often. Every month, sort inventory by sales velocity, age, gross margin, fitment breadth, supplier return rights, and the cash discount needed to clear it.
Fitment data is a financial control, not just a catalog feature. The Auto Care Association data standards identify ACES as the industry standard for product fitment information and PIES as the standard for product information. Better vehicle and product data reduce incorrect orders, non-billable bay time, return freight, customer disputes, and damaged packaging that prevents full supplier credit.
Customer deposits should match cancellation risk. A common planning policy is 50%-100% upfront for custom, non-returnable, painted, fabricated, tuned-to-order, or vehicle-specific special orders. The policy belongs in the written quote, and the accounting system should keep deposits separate from earned revenue until the work is performed.
Performance products create a wider risk range than ordinary replacement parts. A shop may handle emissions-related components, tuning software, fuel systems, high-value wheels, suspension geometry, customer vehicles left overnight, test drives, welding, lifts, batteries, oils, and solvents. The financial model should include prevention cost, insurance, warranty reserve, and the downside from a serious error.
Emissions compliance deserves a hard product-screening rule. The U.S. Environmental Protection Agency states that the Clean Air Act prohibits tampering with emissions controls and manufacturing, selling, or installing aftermarket devices intended to defeat those controls. State rules can be stricter, so the shop should document product legality, intended use, installation policy, and any required certification before taking the order.

The shop should distinguish manufacturer warranty, shop workmanship warranty, race-use exclusions, non-returnable special orders, and customer-supplied parts. Written terms do not remove liability, but they reduce ambiguity and improve claims handling.
Physical safety has a direct financial effect through downtime, claims, and workers' compensation. OSHA notes that no lift-specific user standard removes the employer's broader duty to provide a workplace free from recognized hazards; its automotive lift interpretation points to the General Duty Clause. Budget for lift inspection, training, personal protective equipment, ventilation, spill control, and documented maintenance rather than treating safety as an occasional expense.
Funding should match the life of the asset. Owner equity is the safest source for deposits, early losses, and contingency. Term debt fits durable equipment and build-out. A revolving line can support inventory and timing gaps. Vendor terms can help with replenishment, but they should not be the only reason the shop can pay payroll.
Before signing a lease, confirm zoning, automotive use, parking, signage, noise, fire rules, wastewater handling, sales-tax registration, resale documentation, and any repair-dealer requirements. The SBA 7(a) program allows eligible uses that include working capital, machinery and equipment, furniture, fixtures, supplies, real estate improvements, refinancing, and changes of ownership. A lender will still test credit, collateral, owner injection, management experience, projections, and debt-service capacity. The guarantee does not turn a weak plan into a bankable one.
Open in financial stages. First prove that orders can be sold profitably. Then prove that the bay schedule can turn those orders into gross profit. Only then add specialized equipment, more brands, or a second location. Capacity bought too early creates debt service before it creates revenue.
A useful model is not a sales forecast with expenses underneath it. It is a chain of operating assumptions. Vehicle niche and marketing produce leads. Conversion and average ticket produce orders. Product mix and billed hours produce revenue. Landed cost, technician cost, freight, returns, and warranty produce gross profit. Payroll, rent, insurance, software, marketing, and debt produce operating cash flow.
The model should contain at least three cases. The conservative case tests whether the business can survive slower customer acquisition, weaker product margin, lower billed-hour utilization, and a longer inventory cycle. The base case uses supportable assumptions, not the founder's target. The upside case should require identified capacity, such as an added technician, second shift, stronger supplier terms, or a proven marketing channel.
Working capital belongs on the balance sheet and cash-flow statement. Growing from $145,000 to $220,000 in monthly revenue can require more inventory, receivables, payroll timing, and deposits even while profit improves. A model that ignores this will show cash available for owner distributions that the business actually needs for growth.
Founders often use a financial model, business plan, and lender package to keep these assumptions consistent. The real value is not the document itself. It is seeing, before money is committed, how a change in parts margin, labor rate, billed hours, inventory turns, rent, debt, or customer acquisition changes break-even, owner earnings, and payback.
