Common budgeting mistakeA $50,000 monthly operating budget does not mean the shop only needs $50,000 of cash. For ecommerce, shipping promises also matter. The FTC's merchandise rule guide explains that sellers need a reasonable basis for advertised shipping times and must obtain consent to delays or provide refunds when they cannot ship as promised. Inventory accuracy is therefore both a customer-service issue and a cash-refund risk.
Staffing and Service Capacity Shape Customer Value
A typical lean structure is one owner-manager, one experienced full-time lead, one service technician who also sells, and two to five seasonal associates. In peak weeks, the schedule may expand to 180-300 paid hours. At an average loaded labor cost of $22-$30 per hour, that is $4,000-$9,000 per peak week. The operating decision is not simply “hire less.” Understaffing can lose high-ticket sales, increase fitting errors, create warranty claims, and delay service jobs.

Measure customer acquisition by cohort
A launch campaign that costs $12,000 and produces 240 first-time buyers has a $50 customer acquisition cost. That can work if the first order contributes $120 and a meaningful share returns for service, accessories, or another setup. Owner income is not revenue, gross profit, or even EBITDA. A working owner may receive a market-rate wage for managing the store, plus a distribution only after operating expenses, debt service, taxes, maintenance capex, inventory needs, and a cash reserve are covered. The business should also be able to pay someone else to perform the owner's labor; otherwise, reported profit may simply be unpaid work.

Run at least three cases. The conservative case should combine a late winter, 10%-15% lower transactions, 3-5 points of margin pressure, and slower inventory turnover. The base case should reflect achievable vendor terms and staffing. The upside case can test stronger conversion, higher service attachment, better rental utilization, and cleaner markdowns without assuming unlimited capacity.

Build a simple weekly operating review
- Compare sales, gross margin, and transactions with budget and the same week last year.
- Review sell-through by model, size, and color, not only by brand.
- Check service backlog, turnaround time, rework, and technician hours.
