For this article, Import-Export Logistics means a small, asset-light U.S. freight-forwarding operation that arranges international ocean, air, and inland movements, manages documents, coordinates customs work through properly licensed parties, and sells higher-margin coordination services. It does not own vessels, aircraft, a trucking fleet, or a warehouse. That scope matters because most customer billing is pass-through transportation cost rather than economic profit. A 2026 commercial forwarding benchmark puts gross margin around 12% to 20% for healthy forwarders and net margin around 3% to 6%, with wide differences by size, mode, lane and service mix; treat the freight-forwarder margin benchmark as an orientation point, not an audited small-business rule.
The base model uses $2.76 million of annual billings, equivalent to about 100 shipment files a month at a reasoned average invoice of $2,300. At a 20% gross margin, those files create about $46,000 of monthly gross profit before payroll. After $21,000 of hired payroll, $7,000 of fixed overhead, $4,000 of marketing and $1,000 of debt service, the firm has $13,000 a month before reserves. A 22% tax reserve and 8% reinvestment reserve reduce distributable owner cash to $9,100 a month, or $109,200 a year.
Keep the layers separate. Revenue is customer billing; gross profit is revenue after purchased freight and direct shipment costs. The calculator’s “profit before reserves” is a cash-planning measure after payroll, overhead, marketing and debt service, so it is not formal EBITDA or GAAP operating profit. Owner salary pays for labor; distributions pay ownership; safe cash remains only after obligations and reserves. Because the modeled owner works full time, hired payroll excludes owner pay and the owner-cash output combines labor compensation with residual distribution without double counting. What revenue and gross margin support $10,000 a month of owner pay?
In the base case, the company needs about $236,429 of monthly revenue, or $2.84 million annualized, to support a $10,000 monthly owner-income target after the modeled reserves. The calculation starts with the $33,000 monthly operating-cost base, adds the pre-reserve profit required to leave $10,000 after a combined 30% reserve, and divides by the 20% gross margin. This is a target-pay threshold, not the operating break-even point.
Operating break-even is lower: $33,000 of monthly operating costs divided by a 20% contribution-style gross margin equals about $165,000 per month, or $1.98 million per year, before owner cash and reserves. That follows the same logic described in the SBA break-even guidance: fixed costs divided by contribution margin produces break-even sales dollars. For a forwarder, however, the margin should be reconstructed after carrier buy rates and direct shipment costs but before payroll because payroll is separately modeled here.

How does staffing change owner take-home?
Staffing changes distributions faster than most other overhead because operations people are required before a thin-margin forwarding business can safely process more files. BLS reported a $57,230 mean annual wage for cargo and freight agents in May 2025 in its national wage data, while the occupational profile for logisticians reported a $80,880 median annual wage in May 2024 in the BLS logisticians outlook. Actual metro pay, benefits, commissions, overtime and experience can move payroll materially above those figures.
The base case therefore budgets $21,000 a month for hired operations and support payroll while the owner remains the senior salesperson and escalation point. If the owner hires a $90,000 manager-equivalent role without increasing revenue or margin, roughly $7,500 a month of additional wage cost before payroll burden would consume most of the current $9,100 monthly owner-cash output. A manager-run company can work, but it needs more gross profit; otherwise the owner converts labor income into payroll expense without enough passive distribution to replace it.

Why can a profitable logistics firm still run short of cash?
A forwarding company can show positive accounting profit and still have no safe distribution because cash moves on different timing from revenue recognition. The U.S. Department of Commerce explains that international open-account sales commonly give buyers 30, 60 or 90 days to pay and that working-capital financing may be needed across the cash cycle; see the Trade Finance Guide. A forwarder may also have to fund carrier, terminal or subcontractor charges sooner than its customer pays, so rapid volume growth can make the bank balance worse before it gets better.
For the base case, a single month of direct shipment cost is about $184,000. Not all of that becomes permanent financing, but even a fraction of one month creates a meaningful liquidity need. The 8% reinvestment reserve in the calculator is therefore not “extra profit”; it is a modest recurring holdback for working capital, claims, technology and compliance. Firms with longer customer terms, weak credit control, duties advanced on behalf of customers or volatile carrier deposits need a larger cash buffer or a revolving line.
Regulation also shapes the cash plan. The Federal Maritime Commission says U.S.-based ocean freight forwarders and NVOCCs need a license, a qualifying individual with at least three years of demonstrable U.S. OTI experience, and proof of financial responsibility of $50,000 for an ocean freight forwarder or $75,000 for an NVOCC; review the FMC licensing requirements. The current FMC fee schedule lists a $1,304 electronic application fee for a new OTI license. These responsibility amounts are not the same as cash operating expense, but the bond premium, compliance work and qualified-person requirement belong in startup and overhead planning.

Owner income is the residue after a chain of operating decisions. For a small forwarder, six drivers dominate: margin captured on each shipment, file volume, staff productivity, repeat-client economics, cash conversion, and the regulatory scope the company chooses to carry. Track them together because improving one while weakening another can leave owner cash unchanged.
1. Gross profit per shipment file
Protect the spread before chasing more revenue
Freight-forwarding invoices are deceptive because most of the money belongs to carriers and other vendors. The 2026 forwarding margin benchmark describes 12% to 20% gross margin as a common orientation range and notes that carrier buy cost can absorb roughly 80% to 88% of revenue. The base case uses the top end of that range because it assumes an owner-operated small firm with some higher-margin coordination work, not commodity-only forwarding.
Here’s the quick math: a $2,300 average invoice at 20% margin creates $460 of gross profit. If the same invoice slips to 18%, gross profit falls to $414, a $46 loss per file. Across 100 monthly files, that is $4,600 less gross profit before any payroll or overhead changes. Because base monthly owner cash is only $9,100, a two-point margin leak can erase roughly half of it.

2. Shipment volume and client mix
Fill operating capacity with the right files
Volume matters only when files carry enough gross profit. The base model assumes about 100 files a month, or roughly five files per working day across the team. At $460 gross profit per file, that produces the $46,000 monthly gross-profit pool that pays payroll, overhead, marketing, debt and owner income. A low case of roughly 80 files at a $2,250 average invoice and 18% margin produces only about $32,400 of monthly gross profit.
Customer concentration makes volume fragile. Stress-test what happens if a large importer stops shipping for two months. Favor recurring shippers, profitable lanes and value-added coordination, then track gross profit by customer and the share coming from the top five accounts.

3. Staff productivity and the owner’s operating role

BLS’s May 2025 national table reports mean annual pay of $57,230 for cargo and freight agents. That is about $4,769 per month before employer payroll costs, benefits, overtime or commissions. The base payroll of $21,000 therefore represents a small hired operations team with room for payroll burden and mixed experience, while the owner remains a working operator. This is a planning build, not a national staffing ratio.
The sensitivity is severe. If one added employee costs $6,000 a month fully loaded, monthly pre-reserve profit falls from $13,000 to $7,000 unless volume or margin rises. With the same 30% reserve, owner cash would fall from $9,100 to about $4,900. That makes file productivity and gross profit per employee more useful than headcount alone. A new hire should release enough capacity to process incremental gross profit greater than the incremental payroll.

4. Client acquisition and repeat-shipper economics
Buy relationships, not one-off files
The base model sets aside $4,000 a month for B2B acquisition as a reasoned planning assumption. The important question is how many profitable recurring shipper relationships that spend creates. If $4,000 brings four new customers that each generate five files over the next several months at $460 gross profit per file, the first 20 files create $9,200 of gross profit before service payroll and overhead. If those customers become repeat accounts, acquisition cost is spread across a much larger lifetime gross-profit pool.
Do not measure marketing against top-line invoice value. A $2,300 invoice may contain only $460 of gross profit in the base case. That means customer acquisition must be judged against gross profit, retention and sales cycle, not gross billings. Separate paid demand, trade events, commissions and outbound software from fixed overhead so the owner can see whether acquisition efficiency is improving or merely subsidizing low-margin volume.

5. Receivables, carrier payments and working capital
Protect cash when revenue grows faster than collections
The Commerce Department’s trade-finance guidance notes that open-account international terms are typically 30, 60 or 90 days and that working-capital financing can bridge the period from operating outflows to collection. A forwarding business has a similar cash discipline problem even when the underlying customer is a U.S. importer: vendor invoices, freight deposits, terminal charges and payroll can become due before the customer settles the forwarding invoice.
In the base model, direct shipment costs equal about 80% of $230,000 monthly billings, or $184,000. If only 15% of that monthly direct-cost pool must be financed temporarily because collections lag vendor payments, the working-capital need is roughly $27,600 before considering payroll. That is more than three months of base owner cash. The owner should therefore treat the reinvestment reserve and any credit line as operating infrastructure, not as optional money that can be distributed whenever the income statement is positive.

6. Licensing, customs scope and compliance cost
Choose authority that matches the revenue model
U.S. ocean forwarding is not simply a generic consulting service. The FMC requires U.S.-based ocean freight forwarders and NVOCCs to be licensed and to maintain required proof of financial responsibility. A company that wants to conduct customs business directly faces a separate Customs and Border Protection regime; CBP’s current customs broker fee guidance lists a $390 examination fee, a $300 individual or $500 entity license-application fee, a $100 national permit application fee and an annual permit user fee, among other requirements.
For an early-stage forwarder, the financial question is whether to carry every regulated function internally or subcontract some specialist work while retaining customer ownership and coordination margin. Bringing customs capability in-house may improve service control and margin, but it adds qualified labor, licensing, continuing compliance and error exposure. The owner should model the incremental gross profit from that service against the full fixed cost and risk reserve rather than assuming every extra service line automatically increases take-home.
