A mobile propane delivery company is not simply a truck carrying fuel. It is a route business, a hazardous-materials operation, a seasonal inventory business, and often an asset-financing business at the same time. The strongest model usually combines recurring automatic deliveries with tank rental, installation or service revenue, and a smaller premium-priced will-call or emergency segment.
Propane is stored and transported as a pressurized liquid, then vaporizes when released. The Propane Education & Research Council identifies residential heating, water heating, cooking, agriculture, forklifts, fleet fuel, and other commercial uses. A practical planning envelope for a one-bobtail launch. The biggest decision is whether the company owns storage and a large customer-tank fleet or loads at a third-party terminal and grows assets gradually.
Do not spend the whole budget on the truck. In this business, a paid-for vehicle with no cash for inventory, insurance, winter payroll, or tank placement is undercapitalized on day one.
What Monthly Operating Expenses Should Be Modeled?
Propane purchases are the largest line, but they are not the only variable cost. Driver overtime, route mileage, card fees, delivery losses, tank service, and customer credit can all move with volume. Fixed costs include dispatch, yard costs, insurance, software, management, licensing renewals, and a minimum maintenance reserve.
The U.S. Bureau of Labor Statistics reported a $57,440 median annual wage for heavy and tractor-trailer truck drivers in May 2024. A propane delivery driver may require CDL and hazardous-materials credentials, plus product-specific training, so a local pay plan often needs to sit above generic driver wages after payroll taxes, benefits, overtime and recruiting costs. How Do Pricing, Gallon Spread, and Route Density Shape Revenue?
The headline selling price is only one variable. The more useful figure is net contribution per delivered gallon: selling price minus propane acquisition, terminal or freight cost, card fees, delivery loss, variable driver time, and incremental route expense.
The U.S. Energy Information Administration reported that residential propane averaged $2.51 per gallon during the 2024-25 winter heating season. Regional retail prices and wholesale rack prices can differ sharply, and they move through the year. Use the EIA retail propane analysis and its weekly wholesale series as market references, then model local supplier quotes and transportation.

Example: 2,200 delivered gallons at a $1.20 net spread creates $2,640. Add $300 of delivery and service fees, then subtract $650 of driver, fuel and route-specific cost. The route contributes about $2,290 toward fixed overhead, debt service and owner return.
The quick rule is simple: do not discount gallons without measuring the miles, minutes, and tank capital required to earn them.
Where Is Break-Even for a One-Truck Propane Route?
Break-even is best calculated in gallons because gallons are the common revenue unit. Start with fixed monthly cash costs, subtract predictable gross contribution from tank rent and service work, then divide the remaining amount by contribution per gallon.

This is why wholesale price exposure matters. A $0.20 reduction in net spread on 50,000 monthly gallons removes $10,000 of monthly contribution. Pricing systems should therefore shorten the delay between supplier-cost changes and customer-price updates.
How Much Can the Owner Realistically Earn?
Owner income is not the same as gross margin, EBITDA, or cash in the bank. A responsible draw comes after product purchases, payroll, insurance, route expense, debt service, estimated taxes, maintenance capital, emergency reserves, and working-capital needs.
The scenarios below are transparent planning cases, not industry averages. They assume a local operator with one productive bobtail in the conservative and base cases, and added route capacity or a second shift in the upside case.
If the owner also drives or dispatches, part of the draw is compensation for work and part is return on invested capital. Separate a market-rate owner salary from investment return when evaluating the business or presenting it to a lender.
A route can show accounting profit while cash is tied up in customer tanks and receivables. That is why the base case should hold at least one month of fixed cash costs plus a product-price cushion before increasing owner distributions.

A propane operator needs daily route metrics, weekly margin metrics, and monthly cash metrics. Revenue growth alone can hide a bad route, weak pricing, or a customer base that consumes tank capital faster than it creates cash.

Tank monitors can improve forecasting and reduce unnecessary stops, but they do not replace route discipline. The financial model should compare monitor cost against avoided miles, larger average drops, reduced run-outs and better retention.
Compliance, Licensing, and the Financial Opening Sequence
Propane delivery is a regulated hazardous-materials activity. Federal rules cover transport, employee training, vehicle operation and placarding, while states and local fire authorities may regulate business licensing, driver certification, storage, meter use, tank installation and sales practices. The National Propane Gas Association maintains a state regulatory resource, but founders still need local legal and engineering review.
At the federal level, PHMSA says hazmat training includes general awareness, function-specific, safety, security awareness and, where required, in-depth security training. Here is the cash-cycle problem: the company may pay for propane within days, pay the driver every one or two weeks, and wait 30 days or more for commercial customers. If a cold snap doubles deliveries, profit may rise while cash falls. The funding plan must support the peak gallon month, not the annual average month.

How Does the Financial Model Connect Price, Capacity, Cash Flow, and Owner Return?
A useful financial model does more than produce a profit-and-loss statement. It translates customers into annual gallons, gallons into truck loads and route days, route days into driver hours and miles, and pricing into cash contribution. Then it tests whether the resulting cash can support debt, tank purchases, taxes, maintenance and owner compensation.
The model should use monthly seasonality, not annual averages. A home-heating route can produce large winter cash inflows but require inventory, overtime and supplier credit before customers pay. A warm winter can reduce gallons while fixed truck, insurance and administrative costs remain.
Sensitivity tests that change the decision
Price lag: reduce net spread by $0.10, $0.20 and $0.35 per gallon.
Warm winter: reduce residential heating gallons by 15%-35% while holding most fixed costs constant.
Route inefficiency: increase miles per stop and driver minutes per 100 gallons.
Truck outage: add rental, repair, overtime and lost-delivery cost for one to three weeks.
Slow collections: extend commercial receivables by 15 days and calculate the line-of-credit draw.
Customer churn: write down stranded tank placement and increase replacement marketing spend.
A business plan, financial model or lender package is useful only when those operating assumptions are linked. Separating them creates false comfort: the income statement can look profitable while the route lacks truck capacity or the balance sheet lacks cash.
What Payback Period Is Realistic, and What Can Derail It?
Payback should be calculated on owner equity or total project investment consistently. For a leveraged startup, equity payback can appear fast because debt financed much of the asset base, but debt service reduces cash available and raises failure risk. For an unleveraged comparison, use total project investment and free cash flow after maintenance capex and a market-rate owner salary.

A realistic base-case target is often closer to four to seven years than to a quick two-year recovery, especially when the company funds customer tanks, carries seasonal inventory, and pays an owner-manager salary.
